The four Cs of project management for church leaders

Leading a church comes with many moving parts—from organizing events to managing teams and implementing new initiatives. Without a structured approach, it’s easy to feel overwhelmed. That’s where effective project management comes in. 

My name is Erick Armes, and I’m the VP of Operations and Project Management at Subsplash. I’ve had the privilege of working with an amazing team of Kingdom-minded leaders for 12 years. We’ve grown from a small startup in Seattle to hundreds of fully remote employees who handle thousands of projects every year.

I want to share with you some hard-earned wisdom, starting with the four Cs of project management: 

  1. Clarity
  2. Collaboration
  3. Change
  4. Continuous Improvement

These core principles are essential for ensuring your church projects stay on track and serve your mission effectively.

Think of project management like preparing a home-cooked meal. Every ingredient plays a role: Clarity is the recipe, Collaboration is how we prepare the meal, Change is the spice that keeps it interesting, and Continuous Improvement is the secret sauce that makes every meal better than the last.

Let’s dive in a bit deeper into each of these four Cs. My hope is that this information will help you and your teams successfully lead through change in your church.  

The four Cs of successful project management

1. Clarity 🔎

Clarity ensures everyone understands the goal, why it matters, and how to achieve it. Just like recipes contain what’s needed along with step-by-step instructions, every project needs a clear plan with defined goals to provide clear direction. 

This is where tools like Objectives and Key Results (OKRs) come in handy. They help connect the dots between what you're doing and why it matters.

A strong OKR includes:

  • Clear objectives—a meaningful and inspirational goal.
  • Key results—specific, measurable outcomes that track progress toward that objective. 

When your team has agreed upon a plan with defined success metrics, they can move forward with confidence and purpose.

2. Collaboration 🤝

No one cooks a feast alone, and no great church project happens in isolation. Whether it’s your staff, volunteers, or local community, collaboration is what brings the plan to life. 

  • A positive environment where people feel valued, heard, and empowered is crucial for success. 
  • Clearly defined roles and responsibilities set expectations and go a long way toward real clarity and effective collaboration. 
  • Strong teamwork ensures that resources are used wisely and that every hand is working toward the same goal. 
  • A shared vision and aligned values drive this collaboration, ensuring that every team member is moving in the same direction with a unified purpose. 

When people understand how their contributions fit into the bigger picture, they are more engaged and committed to the mission.

3. Change 🔄

Even with the right recipe and team to help, unexpected changes will happen. Maybe you realize midway that a little more seasoning is needed or that the oven temperature needs tweaking. In the same way, managing a project requires flexibility and a willingness to adapt to what works best.

Anticipating and accepting change keeps things fresh, challenges us, and helps us grow. No project goes exactly as planned, and that’s okay

Three key ingredients to successful change management include: 

  1. Working iteratively with flexibility allows your church to pivot when needed and stay aligned with its mission. 
  2. Developing a regular rhythm of sharing results, progress, and decisions that are made. 
  3. Inviting feedback from internal and external stakeholders. 

These steps allow your teams to make great decisions, respond to changing circumstances, and mitigate risk. Instead of resisting it, they will see change as an opportunity to refine their approaches and make improvements along the way.

4. Continuous Improvement 🚀

Every project is a learning experience. The best leaders take time to reflect on what worked, what didn’t, and how things can be improved for the future. This mindset of continuous improvement helps churches execute projects with greater excellence over time. 

Whether it’s feedback from volunteers, insights from past events, or evaluating outcomes against goals, every lesson learned makes the next effort even stronger.

Bonus tip: Lead with clarity & care

Asking questions is a superpower. Curiosity isn’t just about gaining knowledge—it’s a tool for bringing clarity to your work. As Patrick Lencioni puts it, 'Clarity is kindness.' 

Remember that nobody likes a mean chef. As church leaders, we are called to lead like Jesus as servant leaders

Managing church projects with a clear, Christ-like heart means setting clear expectations, addressing tough questions, and guiding your teams with wisdom and care.

At the heart of every church project is a mission: spreading the gospel, serving people, and glorifying God. Keeping your "why" close ensures that every decision aligns with your ultimate purpose and keeps your team focused, even in the face of challenges.
